I get a lot of questions from my clients about help with coaching their people for success. I universally respond that the root of the issue the leader could be having with their direct report is either based in the direct report’s attitude, behavior, or technique. When you are coaching one-on-one, do you ever think in terms of coaching attitudes, behaviors, and techniques? The problem you are addressing will almost always be one of those three.

Let me break it down for you:

Behavior: This is where success begins. Behaviors are the things that your people should be doing on an everyday basis. These top behaviors should be executed consistently with unwavering commitment. Your people will not get results if they do not do the behaviors.

If behavior is not the root of the problem, inspect their attitude.

Attitude: This is the complex belief system they might have about themselves, the market, the company, etc. Your people will fail when their belief systems drive the choice of executing behavior, or not. Coach your people to have a healthy belief system, even in the face of behavioral roadblocks.

If attitude is not the issue, the last performance measurement is technique.

Technique: What are the actual skills necessary for success? Do they process these skills, or do they need to be trained?

Successful coaches empowers their people to achieve greater success by enabling them to focus on their own behaviors, attitudes, and techniques. In addition, It is extremely important to set up a regular cadence of when you will meet. One of the great mistakes that leaders make with their people is only meeting “from time to time” with no consistency. I recommend that you meet weekly the same time and same station every time for 30 or 60 minutes depending on how complicated your business is.
